What are fixed costs in logistics?

Fixed costs are costs that largely remain regardless of how much you sell in a period. In warehousing and logistics they include:

  • rent for warehouse premises
  • staff and staffing
  • warehouse equipment and workstations
  • systems and technical solutions
  • administration and internal coordination

The problem is that these costs do not always follow sales. When volumes rise the setup may work well, but when the pace drops the same cost level often remains.

How a 3PL reduces fixed costs

With a 3PL partner, much of the warehouse and logistics responsibility moves to an external provider, so you no longer carry the full cost of premises, staff, operations and systems on your own. Logistics does not become free – but the cost model usually becomes more flexible and easier to adapt to needs, growth and seasons.

  1. Less need for your own premises. Warehouse space is often one of the largest fixed costs – not just rent, but responsibility for operations, security, structure and planning. With 3PL you use the partner's capacity and avoid tying capital to your own premises.
  2. Less staff responsibility. In-house logistics needs people for receiving, picking, packing, stocktaking and administration – with salaries, planning, scheduling and responsibility for staffing over time.
  3. Less need for your own technical systems. Modern logistics requires a warehouse management system, scanning, integrations and reporting. With a 3PL you get access to these without the same investment. At Karlholm Logistics, flows are followed in Ongoing WMS with connections to existing business and ecommerce systems.
  4. More flexible costs when volumes vary. In-house capacity often has to be built for the peaks but is paid for in quieter periods too. A 3PL can scale up for campaigns and high season and down in low season.
  5. Less internal administration. Coordination, follow-up and planning are handled together with the partner instead of burdening your own organisation, freeing time for sales, marketing, purchasing and business development.

Why warehouse logistics easily becomes expensive

Costs rise when companies build for the peaks instead of the normal level. Typical cost drivers:

  • too much warehouse space in quieter periods
  • too little flexibility for growth or campaigns
  • more administration than necessary
  • unnecessarily heavy internal handling
  • difficulty adjusting cost when needs change

How to get better cost control

  • Match space to actual needs. When storage space can be adjusted, you avoid paying for overcapacity. Karlholm Logistics works with flexible pricing that lets you adjust the space you use to your own situation.
  • Build for variation, not just maximum level. Companies with high and low seasons rarely need exactly the same solution all year. See peak and off-peak seasons.
  • Let the logistics solution follow the business. A flexible setup makes it easier to adjust handling and capacity as you grow or change – reducing the need for expensive emergency solutions later.
  • Look at the whole, not just the base price. A solution that looks cheap on paper can become expensive if it creates extra work, poor fit or tied-up resources.

When the effect is greatest

3PL becomes particularly interesting when the company is growing or logistics is becoming more complex – for example when order volumes increase quickly, campaigns and high season create variation, the stock takes too much space or time, staff costs rise with logistics, or you want to professionalise the flow without large investments.

Do lower fixed costs always mean lower total cost?

Not necessarily. Reducing fixed costs is not the same as always getting the lowest total price. For many companies it is more profitable to pay for a scalable external solution than to carry a heavy internal cost base that is hard to adapt. That is why 3PL should not be judged only on price per activity, but on how well it supports the business over time.

What to compare when you calculate

Cost areaQuestions to ask
PremisesWhat does your own warehouse space cost, including operation and security?
StaffingWhat do staffing and staff responsibility cost across the year?
SystemsWhat do the WMS, integrations and reporting cost?
Peak capacityHow do you handle campaigns and peaks today, and at what cost?
TimeHow much time goes from the core business to warehouse work?
QualityHow do delivery accuracy and customer experience affect sales?

And when comparing providers: can the solution scale up and down, is the pricing flexible, does it support both high and low season, does it fit your actual goods flows, and does it reduce unnecessary internal workload? See what affects 3PL pricing for the main cost drivers.

Summary

3PL can reduce fixed costs by moving warehouse space, staff, systems and operations to an external partner, giving a more flexible cost model where capacity follows actual needs. For companies that want to grow, improve structure or avoid tying capital to premises and in-house logistics, it combines cost control with scalability.

Frequently asked questions

How does 3PL reduce fixed costs?

You no longer carry the full cost of your own warehouse premises, staff, technical systems and in-house logistics operations.

Do lower fixed costs always mean a lower total cost?

Not necessarily. The value of 3PL is often a better balance between cost, flexibility, quality and growth potential. Compare the whole picture, not just the price per activity.

Why does warehouse logistics often become unnecessarily expensive?

Usually because companies pay for too much space, too little flexibility or a solution that does not follow seasonal and growth-related variation.
